An industrial supplies distributor with a 10,500-SKU catalog, decades of Sage 100 history, and a Magento 2 store nearing end of life needed to replatform without breaking the back office. The old site leaned on a legacy ERP connector nobody fully understood. The new one runs on an integration we can explain down to the byte, because we captured 2.18 million payloads from the old connector and built against them.

Capture first, then build

Before changing anything we recorded what the systems actually said to each other: every payload, every field, every quirk the business had come to depend on without knowing it. The replacement integration was built against those captures and guarded by 473 automated tests that verify it reproduces the old connector’s behavior where it was right, and fixes it deliberately where it was wrong.

Catalog surgery at scale

10,500+ products mined, retagged, and restructured. Hundreds of shouting-caps titles rewritten. Duplicate SKUs hunted to zero. 31 new collections built from the cleaned data, so buyers browse a catalog that finally matches how they search.

The full loop, owned outright

Orders, warehouse inventory, shipments, and tracking flow between Shopify and Sage 100 automatically. Money flows an accountant signs off on: payout reconciliation against Sage deposits through a clearing account, a Net-30 terms flow for approved accounts, and credit holds surfaced to the customer before they order, not after.

An eBay channel, no double entry

Marketplace listings mapped to real item-master codes, orders landing in Sage like any other order, channel inventory served from a dedicated warehouse, and the GDPR compliance endpoints eBay requires. A second channel without a second back office.

Two decades of SEO carried over

52,000+ URL redirects mapped, verified, and imported before launch, so accumulated search equity points at the new store instead of a 404 page.

Nothing fails silently

Per-job watchdogs, order reconciliation that catches missed webhooks, an independent health probe, and Slack alerts that say what broke in plain language, with routine noise kept out of the channel.

Cost removed, not added
